How a 25+ surgery dental group cut routine accounting time by 80%
Growth doesn’t wait for your back office to catch up. Sometimes you have to build the systems after the fact.
A dental group of over 25 surgeries had inconsistent bookkeeping across its entities, with no group-wide financial visibility. We designed and rolled out one standardised accounting framework across every site. Routine accounting time fell by 80%, and the group now has infrastructure that supports further growth.
The Situation
By the time this dental group reached over 25 surgeries, its finances hadn’t grown up with it. Each site, and in some cases each entity, had been onboarded with whatever bookkeeping process happened to be in place at the time. Some used different software. Some had different month-end routines. None of it talked to each other, which meant every group-level question had to be answered by manually pulling numbers together from a dozen different places.
For a single-site practice, that kind of inconsistency is an inconvenience. For a group spanning more than 20 counties, mixing NHS and private income, it’s a structural problem. The finance team couldn’t get a clean, group-wide picture of profitability, cash flow, or upcoming tax exposure without manually reconciling numbers from a dozen different sources every month. That made it slow to spot underperforming sites, hard to plan tax with any confidence, and increasingly risky as the group kept adding practices faster than its back office could absorb them, with each new site adding another set of inconsistent records to reconcile.
This is a common pattern in group growth. The finance function that worked fine at five sites quietly stops working at fifteen, and by twenty-five the cracks are costing real management time every single month, time that could otherwise go toward actually running and growing the business.
What We Did
We started with discovery, not implementation. Before touching any process, we mapped how each entity was actually running its books today, where the inconsistencies were, and which of them were causing the most damage, rather than assuming a single fix would work identically across every site.
From there, we designed a single standardised accounting framework and rolled it out across every entity in the group:
- Corrected historical bookkeeping issues entity by entity, so the starting position across the group was clean and comparable
- Introduced one standard operating procedure for monthly bookkeeping and reporting, replacing the patchwork of site-specific habits
- Centralised documentation so records were stored and structured the same way regardless of which practice they came from
- Delivered monthly management accounts and director’s loan account summaries at group level, not just site level
- Provided ongoing tax planning and compliance support informed by the now-consistent numbers
The toolset behind this included Xero as the core bookkeeping platform, Hubdoc for document capture, TaxCalc for compliance, and HMRC’s Agent Services account, all connected through secure cloud infrastructure so the group’s finance team could see the same numbers we could, in real time, rather than waiting for a monthly summary to be compiled and circulated.
The Result
Routine accounting time across the group fell by 80%. Monthly management accounts, which used to take days to pull together and reconcile, became fast and reliable. Compliance improved because the underlying data was finally consistent across every entity rather than varying site by site. Manual intervention, previously needed constantly to patch over gaps between systems, dropped off almost entirely.
Just as importantly, the group now has financial infrastructure built to support the next phase of growth rather than strain under it. Adding a new site no longer means adding a new, incompatible set of books to untangle later. It means plugging into a framework that already works, with the standard operating procedure ready to absorb it from day one.
